Define a completed task
For a customer email, completion means a correct, approved message ready to send. For a research summary, it means an answer with checked sources. For a spreadsheet, it means correct calculations and usable outputs. Measuring only the generation step misses the work needed to make the result dependable.
Choose several typical examples and a few awkward ones. Time the current process. Then try AI on comparable material. Keep the quality standard the same; a faster but less accurate answer may create more work later. Avoid comparing an unusually hard manual task with an unusually easy AI task.
A transparent example
Suppose a weekly task takes 90 minutes manually. With AI, preparing input takes 15 minutes, drafting takes 5, and checking and corrections take 30. The completed task takes 50 minutes, so the time released is 40 minutes a week.
Using four weeks for a simple illustration gives 160 minutes, or about 2.67 hours, a month. At an illustrative internal value of $30 per hour, that is about $80 of potential time value. Subtract a $20 monthly tool cost and the estimated value is $60 before setup, maintenance, and other costs. These are made-up inputs, not a forecast for any product.
Separate time value from cash
If the saved time lets an employee finish other necessary work, it may improve capacity without reducing payroll. If it lets you serve another paying customer, the relevant benefit is the additional contribution after costs. If it only creates spare time that is not used productively, do not call the full internal hourly rate a realized profit.
Include subscription seats, usage-based charges, integration services, setup, and periodic checking. For a workflow that handles customer data or takes external actions, error costs can outweigh small labor savings. Some benefits, such as more consistent communication, deserve consideration even when they are hard to price exactly.
Run a stop-or-continue review
Create a pilot scorecard with these columns: task volume, preparation time, AI time, checking time, major corrections, software cost, and final quality. Show the assumptions behind any savings calculation. Distinguish potential time value from cash savings.
After a few weeks, decide whether to keep, revise, or stop the pilot. Record the conditions under which it works. A tool may be worthwhile for long documents but cumbersome for short notes. Canceling an unhelpful subscription is a successful learning outcome. Your goal is useful completed work, not the highest number of AI features in use.
